Walk into almost any manufacturing facility, and you’ll see a familiar pattern: islands of automation.
Robots that move precisely but don’t “see.” Vision systems that detect defects but operate independently of motion control. Inspection systems that generate valuable data, but often too late to influence the process in real time.
For years, this approach worked. Systems were designed and optimized as separate components, each doing its job well enough. But this model is starting to break down.
As product variability increases, labor constraints tighten, and uptime expectations rise, systems are being pushed beyond executing predefined tasks and must respond in real time.
The shift we’re seeing isn’t just about adding AI or deploying more advanced vision systems.
It’s architectural.
The real problem: architecture, not algorithms
Traditional industrial systems are built in layers:
- vision systems capture and process images
- controllers execute motion
- programmable logic controllers (PLCs) manage sequencing and logic
- analytics systems operate separately, often offline.
Each layer is optimized independently. But the connections between them introduce latency, integration complexity and failure points.
For controls engineers, this shows up in very practical ways:

What I’m seeing in practice is that this approach can:

- improve responsiveness in high-speed and variable applications
- reduce integration effort over time
- enable supply chain visibility by sharing performance data to improve quality across partners.
At a high level, the pattern is straightforward: co-locate vision processing, AI inference and real-time control on a shared industrial compute platform.
But the impact is not just consolidation; it’s coordination.
A practical architecture pattern
In a unified model:
- vision data flows directly into AI inference pipelines
- AI outputs are fed into control decisions within the same execution environment
- control loops maintain deterministic timing through proper scheduling and isolation
- all workloads operate within a time-aware system.
For controls engineers, this changes how systems are designed.
Instead of integrating components, you define:
- data flow—how quickly does perception need to influence action?
- timing budgets—what latency is acceptable within the control loop?
- workload partitioning—what must remain deterministic vs. what can be adaptive?
This is where the architectural shift becomes real.
Example: vision-guided pick-and-place
In high-mix pick-and-place applications, part position and orientation can vary from cycle to cycle.
When vision is processed separately, with the results passed back to the controller, delays can force engineers to slow down motion profiles or add buffers to maintain reliability.
In a unified compute model:
- detection results are available within the same control cycle window
- motion trajectories can be adjusted dynamically
- systems can respond to variability without reducing throughput
- quality information can be shared across the supply chain to improve not only your own manufacturing process, but also your supply chain partners and their own manufacturing quality.

Example: mobile robots and material handling
A similar shift is happening in mobile robotics and material handling.
Autonomous mobile robots (AMRs) depend on continuous perception to operate safely in dynamic environments—alongside people, equipment and changing layouts.
When perception and decision-making are separated from control:
- systems react more slowly to obstacles
- paths must be planned conservatively
- efficiency drops as safety margins increase
- lack of trust means more manual verification.
By integrating perception, AI and control on a unified compute platform:
- systems can react more quickly to environmental changes
- path planning can be adjusted in real time
- fleet coordination becomes more fluid
- system trust and operational efficiency are improved.
In practice, this leads to smoother operation and better utilization, without requiring increasingly complex system-level coordination.
Intelligent inspection: closing the loop
Inspection is also evolving.
Instead of acting as a downstream pass/fail checkpoint, it is becoming part of a closed-loop system.
By combining vision data, process data and control context, systems can detect early signs of drift and enable upstream adjustments within your own manufacturing and, with sufficient data, extend those insights across the supply chain to improve incoming quality.
This shift can significantly improve consistency and reduce scrap, especially in high-speed or high-variability processes.
The key isn’t just detecting defects. It’s acting on that information in time to prevent them.
Where to start: a practical design approach
For teams looking to move in this direction, the starting point doesn’t have to be a full system redesign.
This approach allows teams to incrementally adopt unified architectures without disrupting existing systems.
- Identify latency-critical loops: Focus on where delays between perception and action are limiting performance.
- Co-locate key workloads: Bring vision and control closer together for those specific loops.
- Define timing requirements early: Treat latency as a design parameter, not an afterthought.
- Separate critical and non-critical workloads: Keep deterministic control isolated while enabling AI where it adds value.
- Standardize where possible: Use consistent compute and software frameworks to enable scalability.
- Work internally and with industry peers: Identify common areas that share experience and reduce implementation time.
What not to do
Just as important, there are a few common pitfalls:
- Don’t bolt AI onto existing systems one by one without considering timing constraints. Plan, don’t react.
- Don’t treat inspection as purely downstream.
- Don’t separate perception from control in latency-sensitive applications.
- Don’t overcomplicate architectures with unnecessary system boundaries.
These patterns tend to recreate the same limitations in a more complex form.
Tradeoffs and realities
This shift isn’t without challenges.
In practice, teams often trade simpler downstream integration for more upfront architectural complexity.
- Integration effort moves earlier in the design phase.
- New skill sets are required across controls, software and AI.
- Validation becomes more complex, especially when combining deterministic and probabilistic behaviors.
That said, what I’ve seen is that these challenges are manageable and often offset by reduced long-term integration effort and improved scalability.
The role of technology providers
From a technology provider perspective, the role isn’t to dictate system design, but to enable it.
What matters is providing:
- compute platforms capable of handling mixed workloads
- tools that support real-time and AI execution in the same environment
- open ecosystems that allow integration with existing industrial systems.
In many cases, the value comes from helping system designers bring these pieces together in a way that aligns with how industrial systems actually operate.
Looking ahead, industrial systems are becoming more adaptive, more connected and increasingly software-defined.
Final thought
The question is no longer whether to add vision or AI to industrial systems. The question is: How do you design systems where perception, intelligence and control work together reliably, predictably and at scale?
That’s where the next generation of industrial automation is being defined.
